Dealer activation: evidence before expansion

A signed dealer agreement does not establish that the dealer can demonstrate, install and service a product. A commercial leader needs evidence of those handoffs before expanding the territory.
The decision
Activate a limited territory, improve readiness, or defer expansion. The commercial leader owns the decision. Product and service leaders verify technical readiness, and finance reviews credit and margin assumptions.
What to collect
- Territory and current agreement.
- Named sales and service owners.
- Documented product training and demonstration access.
- Installation and escalation procedures.
- Stock, delivery and season constraints.
- Buyer opportunities with documented next steps.
Each record needs a source and date. Missing evidence stays unknown. Handle identifiable customer and dealer data only with appropriate permission.
A practical sequence
- Separate contracted, trained, demo-ready, opportunity-active and service-ready statuses. Define the evidence needed for each.
- Map application fit, buyer type, season timing, alternatives and service reach in the candidate territory.
- Walk through one buyer journey, from discovery and field demonstration to financing, installation and service. Assign the missing handoff to an owner.
- Choose one constrained activation test with a review date, evidence of completion and stop condition.
- Track buyer progress, fulfilled orders and recognized revenue separately. Record inventory or capacity limits.
